Go into January knowing
what deserves your attention.
For the leader responsible for the whole organization.
Use the last three months of this year to see your organization more clearly, examine your own part in it, and choose what to carry forward. Start with the free October Scan, or work through the whole quarter with me.
The October Scan is free. Individual advisory, $6,000 for the quarter.
Some questions keep coming back.
A decision you thought was settled is back on the table. Your senior team is busy, but too much still runs through you. Something is working unusually well, and you haven’t had time to find out why.
Meanwhile the budget, the board meeting, and next year’s plan are all coming. It’s easy to write a perfectly reasonable plan on top of assumptions nobody has checked.
What are you carrying into next year that deserves another look?
For years, I’ve sent my clients a year-end worksheet.
This year I’m opening it to a wider circle, and spreading it across October, November, and December so there is time to think between the parts.
The October Scan is free and stands on its own. I’m also working through the full quarter with a small number of leaders, one to one.

Start with a question you haven’t made time to answer.
What are you tempted to explain away?
October
- What do you want to make sure you do not take for granted?
- What are you carrying because someone or something else is not?
- What are you seeing that you do not yet know what to do about?
November
- Where might people have adapted themselves to you in ways that are no longer helpful?
- Where might continued work on a relationship actually be postponing a decision?
December
- What should you be careful not to overpromise, announce prematurely, or turn into a slogan before the work is real?
Bring me your answers, and we’ll work out what they mean.
The worksheets help you notice things and put words to them. In the advisory we start from what you found, especially the parts you’re not sure how to read.
What are you carrying because someone or something else is not?
Say the answer is a decision that keeps coming back to you.
Maybe no one else has the authority to make it.
Maybe expectations are unclear.
Maybe you step in before anyone else gets the chance.
Each of those calls for a different response, and it’s easy to settle on the one that asks least of you.
Figuring out which one it is takes most of our time. I’ll push on the explanation that sounds most comfortable, and the decisions stay yours.
Each month changes what you can see in the next.
October
See broadly.
What is true now, what is changing, and what deserves attention?
- 01Results
- 02What’s changing
- 03The organization
- 04People and succession
- 05The senior team
- 06Stakeholders and the board
- 07Looking ahead
- 08Narrowing the scan
Your first cut at the three results that matter most
November
Go deeply.
What have your leadership and the senior leadership team contributed to the current reality, and what must evolve to produce what you want?
What is this team producing?
What is your part in what you see?
What have you tolerated?
Ten sections that move from the senior team to you, and end by returning to your October three.
December
Choose narrowly.
What matters most now, how does it fit together, and how will you put it into motion?
Choose one
- The organization
- The senior team
- Your own leadership
Then connect the three, and plan the first 90 days behind them.
January 2027
Enter the year deliberately.
The quarter ends with three choices that fit together, and the first moves behind each one.

How the advisory works.
Three scheduled sessions with me, one a month, each built on the full material and on what you wrote. In between, you can reach me about anything that comes up.
The material arrives
At the start of each month you get the full material: the framework, the questions, and the exercises. The free October Scan is one part of the first month.
You work through it
On your own, before we meet. Write down what you notice, including the things you’re unsure about.
We meet
About 75 minutes, one to one. I help you see patterns, make connections, challenge assumptions, and decide what deserves attention.
The work carries forward
October informs November. November changes what you can see in December. In December we choose one priority for the organization, one for the senior team, and one for your own leadership, and the first moves behind each.
Who this is for.
CEOs and other top organizational leaders.
- You hold the top job, or you’re about to.
- Next year’s plan is coming, and you would like to look properly before it’s written.
- Things are going well and you want to know why, before you change anything.
- An hour or two a month, with a pen, is time you can give this.
- You want a thinking partner with no seat in your politics and no career stake in your decisions.

Talk it through with James
James Papiano
Founder and President, James Papiano + Co.
I’ve coached senior leaders and their teams since 2000. My work connects the inner work of leadership with the everyday work of the organization: its decisions, meetings, relationships, and results.
Nearly every client has come by referral. Close to half of our current relationships have run five years or longer. Over time, knowing the leader, their people, and their history lets us get to the heart of the work more quickly.
More about JamesPractical questions.
How much time does this take?
An hour or two with the October Scan. In the advisory, an hour or two with the material each month, plus a scheduled session of about 75 minutes.
What if things are going well?
There is value in understanding what is working and what you want to preserve. The October Scan asks about progress, strengths, and people ready for a larger role, as well as the things that need attention.
I already have a year-end planning process.
Bring it. This work helps you examine what goes into that process: assumptions worth revisiting, patterns you haven’t had time to untangle, and what your organization needs from you. Your existing planning can carry those choices forward.
Can I just use the free October Scan?
Yes. It is designed to be useful on its own. The advisory adds the complete material for October, November, and December, three scheduled sessions about what you find, and access to me between them.
Will I be working with a group?
No. All three scheduled sessions are one to one with me. Each leader works through the same broad progression, with conversations specific to their organization.
Does this continue into January?
We prepare for January as part of December’s work. The Q4 engagement ends in December. If you want to keep working together, that is a separate conversation.
Before the next year fills up, make room to look.
Start with the October Scan and see what it brings up. If you’d like company for the rest of the quarter, I’d welcome the conversation.
